Agile Project Checklist: Sprint Setup, Execution and Closeout

Project Setup

Define the product vision and project goals Write a 1 to 3 sentence product vision statement that answers: what are we building, for whom, and why does it matter? Get stakeholder sign-off before the first sprint. Identify and confirm the Product Owner The Product Owner is accountable for the product backlog and for making prioritization decisions. Confirm this person has the authority and availability to fulfill the role before the project begins. Address blockers within 24 hours When a team member raises a blocker, the Scrum Master is responsible for removing it within 24 hours. Unresolved blockers that last more than 48 hours should be escalated. Monitor sprint burndown Check the burndown chart at the midpoint of the sprint. If the team is behind pace, identify which items can be descoped to protect the sprint goal rather than allowing everything to slip.

Sprint Review

Demo completed work to stakeholders The sprint review is a working session, not a presentation. Show completed, functional work. Gather feedback that informs the next sprint's backlog prioritization. Rejected items return to the backlog for rework. Retrospective

Run the retrospective within 24 hours of sprint end Do not let the retrospective slip to the following week. Proximity to the sprint's events makes feedback more specific and actionable. Capture what went well, what did not, and what to change Structure the retrospective around these three questions. Every retrospective should produce at least one specific, actionable improvement that the team commits to in the next sprint. Assign owners to retrospective action items Retrospective improvements without assigned owners are aspirations, not commitments. Each action item needs a name and a target date.

Project Closeout

Conduct a final retrospective and lessons learned session At project end, run an extended retrospective covering the full project arc. Document lessons learned in a format accessible to future teams. Archive project documentation Ensure all project artifacts (backlog, sprint records, retrospective notes, stakeholder communications) are archived in a searchable location. Confirm stakeholder acceptance of final deliverables Obtain written or documented stakeholder sign-off that the project outcomes meet the original goals. This closes the project formally and prevents scope from being reopened.

How do I use this Agile checklist?

Work through the Project Setup phase before your first sprint. Then use the Sprint Planning, Sprint Execution, and Retrospective phases as a recurring checklist for each sprint cycle. The Closeout checklist applies once at project end.

Can I use this checklist for Kanban as well as Scrum?

Most of the Project Setup and Closeout items apply to both. The sprint-specific items (sprint goal, sprint review, sprint retrospective) are Scrum-specific. Kanban teams should adapt these to their flow-based workflow: focus on work-in-progress limits, cycle time tracking, and regular replenishment meetings instead of sprint ceremonies.

What should I do if my team skips the retrospective?

A team that consistently skips retrospectives is losing the most valuable improvement feedback loop in Agile. If the retrospective is being skipped due to time pressure, shorten it to 30 minutes rather than eliminating it. If it is being skipped because the team does not find it valuable, that is itself a topic for the retrospective.
